Almost every barbecue that runs out of food runs out for the same reason: someone multiplied the number of guests by a portion size and bought that weight of raw meat. Meat loses a great deal of weight in the cooker — water, rendered fat, and in bone-in cuts the bone itself — and for the long-cooked cuts that barbecue is built around, the loss is close to half. What This BBQ Food Calculator Does
It converts a guest list into a cooked meat requirement, divides that by the cooking yield of the cut to give the raw weight to buy, and then works out buns, sides and fuel alongside it. Children are counted at an adjustable share of an adult portion, and an appetite setting scales the whole plan for a group you know eats more or less than average.
The yield figure is the heart of it and is fully editable. Selecting a cut pre-fills a rounded planning approximation, because published yields are given for specific cuts prepared by specific methods and no single number covers every brisket. If you have kept records from your own cooks, your figure will beat any default here, and entering it is the fastest way to make the rest of the plan accurate.
Fuel is handled the same way. A burn rate in kilograms or pounds per hour is offered as a starting point, not as a specification, because a well-insulated cooker on a still summer day and a thin-walled kettle in a cold wind can differ by a factor of two or more. The number is there so you have something to refine rather than nothing to start from.
How to Use It
- Enter the head count and set the child share. If the group skews towards teenagers, raise the child share or use the hearty appetite setting rather than inventing extra guests.
- Pick the cut to pre-fill a yield, then override the yield with your own figure if you have one. This is the input that most affects the shopping list.
- Set the cooked portion per adult. The default is a common planning figure for a barbecue where meat is the centrepiece; lower it substantially if there are several substantial sides.
- Add sides and buns so the whole shop comes off one list rather than three.
- Enter the cook time and burn rate to size the fuel. Buying fuel for the length of the cook rather than by habit is what prevents a mid-afternoon run to the shop.
The Formula and How It Is Calculated
Guests are first converted into adult-equivalent portions:
Guest equivalents = adults + children × child share, all × the appetite factor
Then the cooked requirement and the raw purchase:
Cooked meat = guest equivalents × cooked portion per adult
Raw meat to buy = cooked meat ÷ (cooking yield ÷ 100)
Work through the defaults. Twenty adults plus eight children at 50 percent gives 20 + 4 = 24 guest equivalents, and a normal appetite leaves that unchanged. At 250 grams of cooked meat each, the cooked requirement is 6,000 grams, or 6.00 kilograms. Brisket at a 55 percent yield means the raw weight is 6,000 ÷ 0.55 = 10,909 grams, which is 10.91 kilograms. That difference — nearly five kilograms — is exactly the gap that leaves a host apologising at four in the afternoon.
The rest follows directly. Buns are 1.5 × 24 = 36. Sides are two dishes at 150 grams per guest, so 2 × 150 × 24 = 7,200 grams, or 7.20 kilograms in total. Fuel is 8 hours at 0.9 kilograms per hour, which is 7.2 kilograms of charcoal.
Where the Weight Actually Goes
Cooking loss has three separate components and they behave differently. Water is the largest: muscle protein contracts as it heats and squeezes moisture out, and the longer and hotter the cook, the more is driven off. Rendered fat is the second, which is why a heavily marbled brisket point loses proportionally more than a lean flat. Bone is the third and is not a loss at all in the physical sense — it simply never was edible — but it is weight you paid for and cannot serve.
The USDA Agricultural Research Service publishes measured yields for a long list of cuts and cooking methods in its Table of Cooking Yields for Meat and Poultry, which reports cooking yield alongside separate moisture and fat change figures for each preparation. It is the reference to consult when you want a number for a specific cut rather than a rounded category, and it makes clear how much the method matters: the same cut braised, roasted and grilled does not give the same yield.
Two adjustments the table cannot make for you. Trimming before the cook removes weight you bought but never cooked, so a packer brisket trimmed hard should be entered at its trimmed weight if you are computing yield from your own records. And resting loss — the juice left on the board — is real but small compared with the cooker loss, and is usually inside the margin of a plan built at this level of precision.
Why Portion Size Is the Second Biggest Variable
Yield gets the attention, but the portion figure quietly does as much work. A barbecue where the meat is the entire event supports a much larger per-person figure than one with four generous sides, a salad table and dessert. Doubling the sides genuinely reduces meat consumption, and planning both at maximum produces a large amount of expensive leftover protein.
Timing matters too. A cook that runs from midday to early evening produces more grazing than a single sitting, and guests who arrive hungry to a long wait eat more of the first thing that comes off. Serving order changes the arithmetic: sausages and burgers that come off early absorb demand that would otherwise fall on the brisket, which is one reason mixed cooks are easier to plan than single-cut ones.

Fuel, Time and the Things That Ruin a Long Cook
Fuel consumption is driven by heat loss, not by the meat. A cooker holds a temperature by burning enough fuel to replace what leaks out through its walls, its door seals and its exhaust, so ambient temperature and wind matter more than the size of the brisket inside. A thin-walled offset in winter can burn at several times the rate of an insulated cabinet at the same set temperature.
Opening the lid is the other multiplier, and it costs more than the temperature drop suggests, because the cooker then burns hard to recover. Building a plan that requires frequent checks is a plan that needs more fuel than the calculation above suggests. One point that is not negotiable regardless of what any calculator says: doneness is a temperature, not a time. Cook time here sizes the fuel, nothing more.
