GMROI — gross margin return on inventory investment — answers a question that neither a margin percentage nor a turnover figure can answer alone: for every unit of currency sitting in stock, how much gross margin did the business get back? It is the single most useful merchandising number in a stock-holding business, because inventory is where the cash goes and margin is what comes out, and GMROI is the only common measure that puts both on the same line.

What This GMROI Calculator Does
Enter net sales and cost of goods sold for a period, then the opening and closing inventory at cost for that same period. The hero figure is GMROI: gross margin divided by average inventory at cost, expressed as the gross margin earned per unit of currency invested in stock. The supporting grid breaks the same numbers into their two drivers — gross margin percentage and inventory turns — plus the average inventory the calculation used, and the average inventory level you would need to hold to reach the target GMROI you entered.
That last figure is the one buyers tend to reach for. If a category is falling short of its hurdle, the question is always whether to lift margin, lift velocity, or simply hold less stock. The calculator answers the third version directly: given this period's gross margin, here is the average inventory that would have hit your target.
How to Use It
- Pick a period and a scope. GMROI is most useful at category, department or supplier level, not for the business as a whole, because the whole-business number averages away exactly the differences you want to see.
- Enter net sales and cost of goods sold for that scope and period, net of returns and discounts so the margin is the one you actually kept.
- Enter opening and closing inventory at cost. Both must be at cost. Inventory held at retail value will inflate the denominator and understate GMROI, sometimes dramatically.

The Formula and How It Is Calculated
The core relation is short: GMROI = Gross margin ÷ Average inventory at cost, where gross margin is net sales minus cost of goods sold, and average inventory is the simple mean of the opening and closing balances.
Work the default figures by hand. Net sales of 500,000 against cost of goods sold of 300,000 leaves a gross margin of 200,000, which is a 40% gross margin percentage. Opening inventory of 90,000 and closing inventory of 110,000 average to 100,000. GMROI is therefore 200,000 ÷ 100,000 = 2.00. Every unit of currency held in stock returned two units of gross margin over the period. Inventory turns, the other supporting figure, are cost of goods sold divided by average inventory: 300,000 ÷ 100,000 = 3.0.
There is a second route to the same answer that explains why GMROI behaves the way it does. Because cost of goods sold equals sales multiplied by one minus the gross margin percentage, GMROI can be rewritten as turns × GM% ÷ (1 − GM%). On the same figures that is 3.0 × 0.40 ÷ 0.60 = 3.0 × 0.6667 = 2.00, matching exactly. The middle term is the markup on cost, so GMROI is literally turns multiplied by markup-on-cost — which is why a small change in margin moves GMROI more than the same proportional change in turns once margins are high.
Why Turns Alone Is the Wrong Question
Inventory turnover is the more familiar measure, and it is genuinely useful, but it is blind to margin. A category turning eight times a year on a 12% margin and a category turning twice a year on a 45% margin can produce almost identical returns on the same capital. Judged on turns alone, the first looks like the better business and the second looks like dead stock. Judged on GMROI, the picture can reverse entirely.
This is the practical boundary between this page and our inventory turnover calculator: that tool measures how fast stock moves and answers questions about ageing, obsolescence and working capital cycle length. GMROI measures what the movement earned. Buyers who track only turns tend to over-weight fast, cheap, low-margin lines; buyers who track only margin tend to over-weight slow, expensive ones. The multiplication of the two is what actually pays the rent.
The reverse failure is just as common. A category can post an excellent GMROI purely because inventory was allowed to run dangerously thin, and thin inventory shows up later as lost sales that never enter the numerator. Read GMROI next to service level and stockout rate, not on its own.
What Counts as Cost, and Why It Changes the Answer
Both the numerator and the denominator depend on what the business calls cost, and that is an accounting choice rather than a fact. Under IAS 2 Inventories, the cost of inventories comprises purchase costs, conversion costs and other costs of bringing the inventory to its present location and condition, and inventories are carried at the lower of cost and net realisable value. Whether freight inwards, duty, handling and inbound labour sit in cost or in operating expenses will shift both gross margin and inventory value, and therefore GMROI.
The cost formula matters too. First-in, first-out and weighted average cost produce different closing inventory balances in a period of moving prices, which moves the denominator directly — our FIFO and LIFO inventory calculator shows how far apart those results can sit. None of this makes one answer right and another wrong; it makes consistency essential. Compare GMROI across categories only when every category is costed the same way, and never compare across businesses without knowing their costing policies.
Two-Point Averaging and Its Blind Spot
Averaging opening and closing inventory is the standard convention and the one this calculator uses, but it assumes the year looked roughly like its endpoints. In a seasonal business it usually did not. A retailer that peaks in November and takes stock at the end of January is averaging two troughs and dividing a full year's margin by an inventory number the business never actually carried for most of the trading period. The resulting GMROI can be flattering by a wide margin.
Two fixes are available. The better one is to average monthly or weekly inventory balances and enter that figure in both boxes, which makes the denominator honest. The cheaper one is to run GMROI by season rather than by year, using the opening and closing balances of each trading period separately. Either is preferable to accepting a year-end snapshot as representative and then wondering why the category never generates the cash the ratio promised.
Using GMROI to Make an Actual Decision
The target field turns the ratio from a report into a decision. If the target GMROI is 2.5 and the period delivered 2.00 on a gross margin of 200,000, the average inventory that would have hit the target is 200,000 ÷ 2.5 = 80,000, against the 100,000 actually held. That is a concrete number for a range review: either 20,000 of average stock has to come out of the category, or margin or velocity has to rise enough to close the gap.
Order quantity policy is where most of that adjustment happens in practice, and the trade-off between order size, holding cost and ordering cost is exactly what the EOQ calculator models, while the reorder point calculator sets the trigger that keeps service level intact while average stock falls. Where GMROI Stops Being Enough
GMROI stops at gross margin, so it says nothing about the cost of selling the product. A line with a strong GMROI that requires heavy discounting, high return rates, specialist handling or expensive space can be a poor contributor once those costs are attributed. - Entering inventory at retail value. The denominator must be at cost. Retail-valued stock inflates it and pushes GMROI down by roughly the margin percentage.
- Running GMROI for the whole business. The aggregate figure averages away the category differences that make the ratio worth calculating at all.
- Averaging two year-end snapshots in a seasonal business. Both endpoints may sit at a trough, producing a GMROI the business never actually earned across the trading period.
- Comparing GMROI across businesses with different costing policies. What sits inside cost of goods sold, and which cost formula is used, changes the answer on both sides of the ratio.
- Chasing GMROI by starving stock. Lost sales from stockouts never appear in the numerator, so the ratio can improve while the category quietly shrinks.

There is no universal figure, which is why this page publishes none. A high-velocity grocery category and a slow-moving furniture category operate at completely different levels and both can be viable. Set a hurdle from your own history and your own cost of capital, then judge each category against that.
Turnover measures only how fast stock moves and is blind to margin. GMROI multiplies velocity by profitability, so a slow, high-margin category and a fast, thin-margin category can be compared on the same basis. Turns answer how long stock sits; GMROI answers what it earned while it sat there.
Always at cost. GMROI measures the return on money invested in stock, and the money invested is the cost, not the price you hope to sell it for. Entering retail values inflates the denominator and understates the ratio, often by a large amount.
Yes. A GMROI below 1 means the gross margin earned in the period was smaller than the average amount of money tied up in stock. That is not automatically a failure — very slow, very high-value categories can sit there structurally — but it is a signal to check holding costs and range depth carefully.
